A new storefront in 12 weeks, with an AI module that completes the look.

Headless storefront, checkout, payments, logistics and ERP sync rebuilt from the ground up, then an AI module on the product page that assembles a full outfit from the catalogue and the customer’s basket.

The problem

A storefront that slowed down at the exact moment the campaign landed.

A high-SKU catalogue, seasonal peaks and marketing-driven traffic spikes on a platform that could not be changed without a release weekend. Mobile checkout lost customers on mid-range phones, and every integration (payments, delivery, ERP, CRM, email) had been added by a different vendor.

The replatforming had to keep every URL and ranking, run beside the old site until proven, and leave the team with a storefront they could change themselves. Then the brand wanted the thing its merchandisers do by hand: complete the look.

What we built

A storefront rebuilt beside the old one, then an AI module on top.

Migration
SEO-parity map of every URL, shadow traffic beside the old site, and a switch with a rollback. Launch day was not a revenue event.
Integrations
Payments, logistics, ERP, CRM, email and search connected once, reconciled daily, documented for the team.
AI module
On every product page: a full outfit assembled from the catalogue and the basket, with match scores, behind a model adapter.
Controls
Only in-stock, in-season items are ever suggested; merchandising rules outrank the model; every suggestion is logged with the model version.
Outcome

Live, with the team shipping on their own cadence.

The storefront went live in week 12 with rankings intact and the old platform still serving until parity was proven. Outcome figures (conversion, mobile checkout completion, outfit attach rate) are published here with their dates and sample sizes once the first full quarter closes.

“We ship a release a week now. Before, a release was a weekend.”
